Agentic commerce
Commerce where AI agents search, compare, and buy on people's behalf — and where a business has to be legible to a buyer that never sees the page.
01What it means
Agentic commerce is buying mediated by AI agents: a person describes an outcome — "waterproof hiking shoes for Scotland, wide fit, under €180, delivered by Thursday" — and an agent searches, compares, and in some models pays on their behalf. It is not hypothetical: shopping agents already browse retail, insurance, and travel sites today, mostly without announcing themselves and mostly invisibly to the businesses being visited.
The failure mode is legibility, not payment. An agent does not read your design or your persuasion; it wants structured facts it can trust — what you offer, at what price, on what terms, with which limits. When that layer is missing, the agent improvises, and what gets lost in the improvisation is precisely the part a regulated purchase cannot afford: in one widely discussed case, a shopping agent returned insurance quotes stripped of coverage limits, deductibles, and eligibility conditions. The "quote" that reached the customer was not really a quote.
Ranking well and being legible to a buyer's agent are different disciplines, and only one of them has a decade of playbooks. Agentic commerce is where that gap starts costing money.
02Why it matters for buyers
- —Your funnel has a new doorman: if agents cannot verify your terms, you are either excluded from their comparisons or misrepresented in them — and the second is worse.
- —Test it in five minutes: ask two AI assistants to compare your product against a competitor. Whatever they get wrong is the hallucination risk every shopping agent carries about you.
- —The fixes are structural, not promotional: structured content, clear terms, agent-facing signals — then re-check next quarter. No banner ad fixes legibility.
03Common questions
Is agentic commerce happening now or later?
Now, at the edges: shopping agents browse and quote on real sites today, and payments is the part still being fought over (who owns the customer relationship when the agent holds the wallet). The browsing half is already your problem.
How is it different from e-commerce?
In e-commerce the customer operates your interface. In agentic commerce the interface is on the buyer's side — the agent — and your site becomes a source of facts the agent reads rather than an experience it has.
What should a business do first?
The two-step check: run the AI comparison test on your own product, then run your domain through an agent-readiness check. The gap between the story agents tell and the facts they can verify is the work list.
